Written by a Zendesk Premier Partner that migrates teams in both directions.
Intercom is the better product for one thing: a chat-first conversation with a customer who is inside your app, answered by an AI agent that reads your docs. If that describes most of your support, stop reading and buy Intercom.
Most support teams we meet are not that. They take email, they take calls, they have a help centre with a hundred articles and a backlog of tickets that nobody wants to see priced per resolution. For them the comparison is between a seat price and a seat price plus a meter, and the meter is what this article is about. We are a Zendesk Premier Partner and we have migrated teams in both directions; the Intercom-to-Zendesk direction is the one we do most, and the reason is almost always the invoice.

Seat for seat the two are close. The difference is what sits on top: Intercom’s Fin is metered per outcome on every plan, and the channels most support teams rely on (phone, SMS, email campaigns) are pay as you go. Zendesk’s AI agent is also metered, but voice and messaging are inside the Suite price.
Working out what Intercom will cost you
Take your monthly ticket volume. Estimate what share an AI agent could close outright; for a mature help centre, 30–50% is realistic. Multiply that by US$0.99. A team closing 2,000 tickets a month with Fin resolving 40% adds roughly US$800 a month to the seat bill, before phone or SMS. That is the number that surprises finance six months in, and it scales with success: the better Fin works, the higher the bill.
Zendesk’s AI agent is priced the same way, so this is not a knock on the model; it is a reason to run the calculation for both before you decide, and to put a ceiling in the contract.
Where Intercom wins
- In-product messaging. If your customers are logged into your software when they need help, Intercom’s Messenger and Fin are the smoothest experience in the category.
- AI that reads your docs. Fin is excellent on a well-written knowledge base and needs little configuration to be useful.
- Product-led companies. Onboarding tours, in-app announcements and support in one tool suits SaaS teams where support and growth share a roadmap.
Where Zendesk wins
- Email and voice depth. Ticket views, macros, SLAs, skills routing and a full contact centre are core Zendesk; in Intercom they are newer and lighter.
- Predictable cost. Channels are in the plan. The AI meter is the only variable.
- Operations at scale. Explore reporting, sandbox, audit logs, custom roles and a marketplace that covers the ERP, the e-commerce platform and the phone system you already have.
- Non-SaaS support. Retail, fintech, hospitality, education and field service run on tickets and phones. Zendesk was built for that shape of work.
The point where teams switch
The Intercom-to-Zendesk migrations we deliver usually start with one of two triggers: the AI and channel usage line on the invoice overtook the seat line, or the team added phone support and found Intercom’s version of it thin. We move every conversation, contact, segment and article; the Messenger is replaced by the Zendesk web widget and the help centre is rebuilt on Guide. Four to six weeks as a fixed-price implementation. We have done this migration more than fifty times.
Teams that go the other way are almost always product-led SaaS companies consolidating support into the product experience. If that is you, we will say so.

How to decide in ten minutes
- Where are your customers when they ask for help: inside your app, or in their inbox and on the phone?
- Run the AI meter calculation above for both platforms at your real ticket volume.
- List the systems support must connect to. Check both marketplaces for each one.
- Ask whether the team that will live in the tool thinks in conversations or in tickets. The tool should match the team.
Choosing Zendesk? We implement it fixed-price.

Frequently asked questions
Can we keep Intercom for product messaging and use Zendesk for support?
Yes, and several of our customers do. Intercom handles onboarding and announcements; Zendesk handles tickets, email and phone. The two integrate.
Will we lose conversation history moving off Intercom?
No. Conversations, contacts, tags and articles come across. Messenger conversations become Zendesk tickets with full history.
Is Zendesk’s AI cheaper than Fin?
Both are metered per resolution and the rates move. The honest answer is that the difference between them is smaller than the difference between either and a badly maintained help centre, which is what actually drives resolution rates.
